Across my 9 rental units, I’d guess I’ve adjusted somewhere around 35 sliding closet doors over the last 15 years. It’s one of those small repairs tenants almost never call about directly – they just mention in passing that the closet door ‘sticks a little’ or ‘doesn’t close all the way,’ and if I don’t catch it during a routine inspection, it quietly gets worse for months. The good news is that 90% of the time, a misaligned sliding panel takes 15 to 20 minutes to fix and costs nothing, because the adjustment hardware is already built into the door.
Most people assume a dragging or crooked closet panel means the whole track needs replacing. In my experience that’s true maybe 1 time out of 10. The rest of the time it’s a simple roller height issue, a bent track, or debris buildup that’s easy to clear once you know where to look.
Why Sliding Closet Panels Drift Out of Alignment

The single most-used tool across 15 years of rental property repairs.
Sliding closet doors typically hang from small nylon or steel rollers set into the top edge of the panel, running inside an upper track, with a guide pin or bottom roller riding in a lower track. Over 5 to 10 years of daily use, three things usually happen: the rollers wear down slightly and lose height, the screws holding the roller bracket loosen from vibration, or the floor track fills with dust, coins, and pet hair until the panel can’t sit flush anymore. In older Japanese apartments I manage, I’ve also seen the wooden track itself warp slightly from humidity, especially in units facing north with less sun exposure. That warping is the one case where adjustment alone won’t fully solve it.
Tools You Need Before You Start

Complete Home Repair Tool Set
A complete kit beats buying individual tools every time u2014 cheaper and always ready.
You don’t need a full toolbox for this job. I keep a small kit specifically for closet and fusuma track repairs, and it covers about 95% of the calls I get. Here’s what’s actually useful:
- A Phillips screwdriver, both standard and stubby sizes (roller housings are often in tight corners)
- A flathead screwdriver for prying panels gently off the track
- A vacuum with a narrow nozzle attachment, or a stiff paintbrush, for clearing the track channel
- Silicone-based lubricant spray (never use oil-based WD-40 on plastic rollers – it degrades them over time)
- A small level, around 20 cm long, to check the panel’s true vertical alignment
- Replacement rollers, which run about 300 to 800 yen per pair at most home centers
Adjusting the Top and Bottom Rollers
Start by lifting the panel slightly and tilting the bottom outward to unhook it from the lower track, then guide the top rollers out of the upper channel. Set the panel somewhere stable. On the top edge, or sometimes the bottom depending on the door design, you’ll find one or two small adjustment screws next to each roller bracket – turning these clockwise raises that corner of the panel, and counterclockwise lowers it. I usually make quarter-turn adjustments and rehang the door to test before going further, because overcorrecting is the most common mistake I see, even from tenants who’ve tried to fix it themselves before calling me. A panel that hangs even 3 to 5 millimeters lower on one side will visibly drag and eventually chip the track finish. Once both sides are level, use your small level against the vertical edge of the panel to confirm it’s not leaning, then slide it fully open and closed a few times to check for smooth travel.

Adhesives & Sealants
Keep a stock of these u2014 you’ll use them on every single repair job.
If the door is level but still catches partway through its travel, the problem is almost always debris in the track rather than the rollers themselves. Vacuum the full length of both the upper and lower channels, then run a cloth through them to catch anything the vacuum missed. After cleaning, apply a light coat of silicone spray directly onto the roller wheels and the track surface – not so much that it pools, just enough to leave a thin film. In one of my properties, a tenant had been stuffing tissue and small toys into the lower track for months without realizing it, and clearing that out fixed what looked like a serious alignment problem in under 10 minutes. It’s worth checking the obvious before assuming you need new parts.
When to Replace the Track Instead of Adjusting It
Adjustment has limits. If you see a visible bend or dent in the metal track, or if the wood channel has cracked or split from years of humidity swelling, no amount of roller adjustment will fix it permanently – the door will keep drifting back out of alignment within a few weeks. I replace the full track assembly maybe once every 2 or 3 years across all 9 properties combined, and the parts typically cost between 3,000 and 6,000 yen depending on width, plus about an hour of labor if you’re doing it yourself. Compare that to the 15,000 to 25,000 yen a handyman service might quote for the same job, and it’s a repair worth learning even if you only own one home.
A Few Things That Save Time on Repeat Visits
After doing this enough times, I’ve picked up habits that cut my repair time roughly in half. I always photograph the roller bracket before removing any screws, since some models have hidden tabs that aren’t obvious once the panel is off. I also keep a small parts bag labeled by unit number, because closet hardware sizes vary more than you’d expect between buildings built even 5 years apart. And I test the door with the closet fully loaded, not empty, since the added weight from stored futons or clothing can reveal a slight misalignment that wasn’t obvious with the door swinging freely.
That’s the same process I run through on every unit during turnover inspections, and it’s kept me from having to call in outside help for closet doors in over a decade of managing these properties myself.
